Every estimate pulled rates from a chain of spreadsheets that only the owner fully understood. Quotes took two days, errors were common, and the business could not take on more work without hiring another estimator.
Encode the rules, keep the judgement
We worked through the spreadsheets line by line with the owner to capture the pricing logic, then built an estimating tool around it. Rate cards, margins and labour assumptions are maintained in one place, and estimators still adjust the final number where experience says to.
Same-day quotes and $1.8M through the system in year one
Quote turnaround fell from two days to around four hours. In its first year the tool produced $1.8M in quoted work, and the business took on a second estimator who was productive within a week.
